AI Agents can ruin your online store - Here’s why & how to stop them

Somewhere between midnight and morning, your AI agent woke up and got to work.  

It processed a return request. Then another and then four hundred more. It read your refund policy the way a blind man reads English.

By the time you check your dashboard with your morning coffee, $34,000 had left your account.  

But didn’t the AI do exactly what you trained it for? See, that's the problem.  

This April, a developer caught the news headlines when his Claude-powered AI coding agent deleted his entire company's production database, along with every backup, in under nine seconds.  

Nine seconds!

That’s the amount of time it takes to refresh your dashboard, take a sip of coffee, or glance at a Slack notification... and by the time you look back, everything you built, every order, every customer record, every ounce of trust, is already gone.

Now, before you start thinking that the team must be full of careless kids to let AI have complete control of everything, take 9 seconds to review this:

Now imagine this agent isn't in a developer's sandbox. It's in your store, handling returns, answering customer questions, processing orders, and sitting three permissions away from deleting your entire product catalog.

Does having an AI butler still sound exciting?

What’s even more alarming is that AI integration in business grew by 78% this year, compared to 55% in 2023.

Walmart had partnered with OpenAI to build AI-first shopping experiences, making headlines everywhere. But the end to that partnership barely made a whisper. And somewhere along these lines, the average merchant is still being bombarded with the dream of AI-run ecommerce.  

If you are a merchant expect noise from every direction – retargeting ads that chase you down, emails that keep knocking in your inbox like that unlikeable neighbor, LinkedIn messages that promise magical cure through AI – it is a matter of time before the noise finally gets you.

Yes, that sounds like a script of a thriller made for your online store if you use AI agents.

The irreversible action problem

There's a concept in cybersecurity called the "principle of least privilege." The idea is simple: give any system, user, or tool only the access it actually needs to do its job - nothing more. It's one of the most well-established ideas in IT and one of the most widely ignored ones when it comes to merchants deploying AI agents.

The problem lies when you tick the boxes without imagining the worst possible scenarios of that access. And that's just what makes AI dangerous. Not only do they make mistakes, but they can also do it on a scale that’s often irreversible.  

A human customer service rep who processes a refund incorrectly does it once, corrects themselves, and stops. An AI agent running an automated returns workflow can do the same thing 400 times before you've finished breakfast.

That’s what happened in December 2025, when Amazon’s AI coding agent Kiro took matters into its own hands, deleting and recreating a live production environment. The fallout was a 13-hour outage of AWS Cost Explorer in mainland China. And Amazon did what it does best. It blamed the whole shebang on a human.

For ecommerce merchants, the stakes are even higher because so many of these actions touch money directly or when you don’t have both the resources and expertise to build the safeguards.

What to actually do: Before you deploy any AI agent, map out every action it's capable of taking and ask whether it truly needs that permission.  

The legal liability is yours

When your agent messes up, your AI vendor terms of service usually make one thing crystal clear that they’ve written somewhere deep in the fine print they’re NOT responsible for what their tool does inside your store.

You are.

This matters more than most merchants realize, because when an AI agent answers a question, makes a promise, quotes prices, confirms a policy - in the eyes of the law, every single one of those decisions is coming from you.

And watchdog organizations and agencies like the FTC have been moving fast on this.  

In 2024, it launched Operation AI Comply, a dedicated enforcement initiative targeting businesses making false or misleading claims through AI tools. The crackdown caught five companies in the first wave alone including DoNotPay and Ascend Ecom.

There's also the question of disclosure. An increasing number of US states and countries are moving towards mandatory disclosure when a customer is interacting with an AI rather than a human.  

So, if your AI chatbot is impersonating a human customer service agent, that's both an ethical grey area as well as a legal one.

Your AI is holding the door open for fraudsters

Here's a risk that almost nobody talks about in merchant-facing content, and it deserves its own book: the AI agent you deploy to help customers can at the same time make it significantly easier for fraudsters to hurt you.

It mainly happens this way: AI-mediated transactions strip out the behavioral signals that merchants and fraud-detection systems rely on. When a real customer visits your store, they generate a trail: the device they're on, how long they spend on the product page, where they have clicked, what their typing pattern looks like, and so on.

Fraud detection tools use all of this to assess whether a transaction is legitimate. When an AI agent completes a purchase on behalf of a customer, without the customer ever visiting your site, most of that signal disappears. The payment token is valid. The order looks clean. And you're left absorbing a chargeback three weeks later.

And with an increasing AI-assisted purchase journey, the future looks more closer to this dystopia.

Even Alibaba launched an end-to-end AI commerce mode. And then there’s Amazon’s “Buy for Me” that uses AI agent to complete purchases on behalf of customers. This convenience might look magical on the surface, but the downstream risks like chargebacks and accountability gaps are only just beginning to show.

To top it all off, Visa tracked a 25% increase in malicious bot-initiated transactions in just six months, with US merchants seeing a 40% spike.

The slow disappearance of why customers liked you in the first place

This is the risk that never makes it into the sales pitch, because it's not dramatic. Nobody's database gets wiped, and there’s no fraud alert fires. Your store just becomes... less likeable to your customers.

But how does that happen?

When AI handles every customer touchpoint: first contact, product questions, post-purchase support, returns, etc., the human moments that build actual brand loyalty start to disappear. Suppose your customer service rep remembered that a repeat customer was buying a gift for their daughter and offered a response that went slightly off script to actually solve their problem.  

That kind of memory or feeling never show up in a prompt. Truth be told, it’d be even scarier if it did.

No wonder that 79% of the people strongly prefer interacting with a human over an AI agent.

There's a privacy dimension to this that merchants often overlook too. AI agents collect data. Every conversation, every question a customer asks, every complaint they raise, all of it runs through a system that stores and processes it.  

Many merchants deploying AI chatbots haven't fully considered what data their AI vendor is collecting from those conversations, where it's being stored, or whether their privacy policy actually covers it.  

Even a 2025 survey of over 5,000 global shoppers claimed that 26% of consumers reported  privacy was the second-biggest concern about AI shopping... right behind payment security at 32%. Your customers are already thinking about this. But most AI software sales pitch decks will never tell you?

How to actually implement AI agents  

None of the above means you shouldn't use AI agents. It means you should use them in a way that doesn't require a crisis to teach you the lessons. Here's what that looks like in practice:

  1. Scope the permissions before you flip the switch. Map every action your AI can take and ask whether it needs that access.  
  1. Keep a human in the loop for anything irreversible - refunds, cancellations, bulk changes, anything that touches payment data, these should have a human checkpoint. And don’t just rely on approval gates; add guardrails like frequency limits and thresholds so the system can’t trigger high-impact actions repeatedly or beyond a set limit without escalation.  
  1. Read the data processing agreement. I know it’s boring, but it is critical. Know what your AI vendor does with the conversation data they collect.  
  1. Tell your customers they're talking to AI. Beyond being the right thing to do, it's increasingly the legally required thing to do by organizations like CCPA and GDPR.
  1. Test with low-stakes tasks first. If you're deploying an AI agent for the first time, start with something where a mistake is annoying rather than catastrophic. This includes FAQ responses, product information, order status queries, etc.

So, what do we learn from this?

There’s no denying that AI agents are powerful tools. Used well, they free up your time, improve your customer experience, and help you run a leaner operation. But when you use carelessly, they're an expensive lesson in how quickly a system with the wrong permissions and no oversight can create a problem that takes months to fix.

So, no matter what you plan to do with your AI agent, always keep a human close to the decisions that matter.
